Find out which customers you already lost

Run one standard report out of your system, drop it in below, and see which customers stopped buying and which are quietly shrinking, with what each used to be worth in a year. It takes a few minutes and it reads the file inside your browser.

Where your file goes

Nowhere. It is read in this tab and never uploaded. We do not store it, we do not see your customer names, and there is no analytics on its contents. The only thing that can leave this page is a summary of the numbers, and only if you ask for it by email.

Drop your sales report here

CSV or Excel. Sales by customer by month, or invoice detail if that is easier to export.

Your file is read inside this tab. It is not uploaded, not stored, and not sent anywhere, including to us.

Rather run it together? Book 20 minutes. Have whoever runs your reports pull sales by customer by month, and we will look at it on a screen share.

Getting the report out of your system

You want sales by customer by month, roughly two years of it. Most systems have this as a standard report, and none of this needs IT.

Look for: Customer invoices list, exported

  2. 02Filter to invoices dated in the last 24 months.
  3. 03Select the invoices in the list.

Anything else

Look for: Any export with a customer, a date and an amount

  1. 01Export order or invoice history for the last 24 months.
  2. 02Three columns are enough: the customer, the date or month, and the amount.
  3. 03A grid with one column per month works too.
  4. 04Invoice line detail works as well and gets rolled up by month here.
Why some of those say unverified

Menu paths move between versions and between installs. The steps above are close but they have not been walked through on a live system of each kind, so they are labelled rather than presented as certain. If yours differs, the shape of the report is what matters: a customer, a month, and an amount.

No file handy

There is a sample report in the same shape your export will be. It is invented data from a made up electrical distributor, and it has customers in it who stopped and customers who halved, so you can see what the check actually returns.

Questions

Does my file get uploaded anywhere?

No. The file is read inside your browser tab. There is no upload, nothing is stored, and no part of it is sent to us or to anyone else. You can watch the network tab while it runs.

What counts as a lost customer?

A customer who bought in at least 4 of the first 12 months in your file and has had no sales at all in the last 3 months. Both numbers are shown with your results.

What counts as shrinking?

A customer whose sales over the last 6 months fell by 40 percent or more against the same 6 months a year earlier. That catches the ones who are still ordering, so they never show up on a report of who stopped.

How much history do I need?

Fifteen months to find lost customers, and eighteen to find shrinking ones. Twenty-four is better. If your file is shorter, the check says which of the two it could not run rather than guessing.

Will it work on a seasonal business?

The lost rule asks for three months of complete silence, so a quiet winter on a seasonal account does not trip it. Judging each account against its own rhythm rather than a calendar is the harder version of this, and that is the pilot rather than the free check.

What do I get that this check does not show?

When each customer first broke their own ordering rhythm, which product lines they stopped buying, and a drafted opener for the call. Those need invoice line detail, and they are the first week of a pilot.

What the pilot adds

The check tells you who. The pilot tells you when it started, why, and what to say, from invoice line detail rather than monthly totals. That is the week one Replay, and the rest of the ninety days is the daily list that comes out of it.
